Google is reshaping Search and GEO is how brands stay ahead

For the past three years, the dominant narrative in digital marketing has centred on ChatGPT displacing Google and artificial intelligence threatening to upend search as we know it. Recent data reveals the reality is far more nuanced and for SEO professionals, arguably more challenging.

Google is winning the AI race against its competitors. However, this victory comes at a significant cost: the organic traffic that brands have relied on for years is declining dramatically. Google retains users and answers their queries directly, but in doing so, it distributes far fewer clicks to third-party websites.

In this article, we examine what the latest data shows about the AI search landscape, how AI Overviews are reshaping click-through rates and why these changes demand an immediate strategic response from marketers.

Google’s Position In The AI Search Race

Three years ago, Google sounded an internal alarm following the massive success of ChatGPT’s launch. The fear was existential: would conversational AI fragment the search market and erode Google’s dominance? As of December 2025, the situation has reversed. It is now OpenAI issuing internal warnings about stagnant growth and rising infrastructure costs, whilst Google’s AI products gain momentum.

ChatGPT has stabilised at approximately 6 billion monthly visits. Meanwhile, Gemini’s traffic has tripled in the second half of 2025 alone. Whilst absolute market share figures vary by source, the trajectory is clear: Google is consolidating its position rather than losing ground.

The reason Google is pulling ahead has less to do with model performance and more to do with distribution advantages. Google’s AI Overviews and AI Mode are seamlessly integrated into standard search, meeting users where they already are. Competitors like ChatGPT and Perplexity must work to establish entirely new user habits. Gemini also benefits from being pre-installed on Android devices and receiving automatic updates, giving it structural reach that no standalone AI application can replicate.

For marketers who feared ChatGPT would fragment search into irrelevance, this provides partial reassurance. Google is not being displaced. However, the platform winning does not mean the old rules still apply. Google’s dominance in AI search comes with a fundamental trade-off: users stay on Google, but far fewer click through to external websites.

How AI Search is redefining organic traffic

As Google solidifies its position in the AI search landscape, we are seeing a clear shift in how traditional organic clicks are distributed. These changes are now measurable at scale. SISTRIX analysed over 100 million keywords in the German search market, providing one of the most comprehensive datasets on this subject. The findings are unambiguous, signaling a critical evolution for SEO strategies.

Position One Is Worth Significantly Less

When AI Overviews are present in search results, the click-through rate for position one drops from 27% to just 11%, representing a 59% decline in CTR value. Across all positions, a typical search leads to an organic click 57% of the time without an AI Overview. With one present, that falls to 33%, a 42% reduction in overall click-through probability.

This is not a marginal shift in performance. It represents a structural change in what ranking at the top of Google actually delivers. Position one remains valuable, but it is worth less than half what it was before AI Overviews became widespread.

The Average Conceals Extreme Variation By Industry

The 6.6% average click loss across all keywords masks extreme variation by industry. Categories built on informational intent have been hit hardest, precisely where AI Overviews provide direct answers and eliminate click motivation.

Impact varies dramatically by vertical:

  • Parenting and baby content: -24% organic clicks
  • Travel sector (flights, hotels): -25% search traffic year-over-year
  • News and media: -7.37%
  • Recipe sites: -1%

The travel sector demonstrates why this matters. When users search for destinations, flight routes or hotel recommendations, Google’s AI Overviews now surface itineraries and prices directly on the results page. The motivation to visit a brand’s website is removed before it ever forms.

The scale of this shift is stark: SparkToro research from 2024 found that only 360 out of every 1,000 US searches produced an external click, meaning 60% of searches ended without any click-through to a third-party website. For brands operating in high-information verticals, this represents a structural compression of the channel itself.

Search Volume Alone No Longer Predicts Traffic

According to SISTRIX analysis, search volume as a standalone metric for evaluating keywords is now insufficient. Whether AI Overviews appear for a given keyword must be factored into any keyword prioritisation decision.

Consider this scenario: a keyword with 50,000 monthly searches where AI Overviews trigger 90% of the time might deliver only 3,000 clicks at an 11% CTR. Meanwhile, a keyword with 25,000 monthly searches where AI Overviews rarely appear could deliver 6,750 clicks at a 27% CTR. The lower-volume keyword delivers more than twice the traffic.

Keyword strategies built on search volume alone are now working with incomplete information. SEO professionals must layer AI Overview trigger frequency onto their keyword research to accurately forecast traffic potential.

Why Citation Matters More Than Ranking

The most important strategic shift emerging from this data is the growing importance of being cited within AI Overviews, rather than simply ranking below them.

The citation advantage is significant:

  • Brands cited within AI Overviews earn 35% more organic clicks
  • Cited brands also receive 91% more paid clicks
  • This advantage compounds as AI Overviews now trigger in 48% of all searches (up from 31% a year earlier)

According to Seer Interactive’s September 2025 analysis of 3,119 search terms across 42 organisations, the correlation between citation and performance is clear. Whilst the research cannot definitively prove causation, brands with stronger authority may simply be more likely to be cited, the strategic implication remains: being a cited source within an AI Overview provides meaningful commercial advantage.

That advantage is becoming more consequential as AI Overviews expand rapidly. BrightEdge data shows a 58% increase in AI Overview presence in just twelve months. At this rate of expansion, AI Overviews could be present in over 70% of searches by 2027. The queries where citation matters are no longer a niche subset; they represent close to half of all Google activity.

This reframes the goal of SEO for informational queries. Ranking in position one below an AI Overview that does not cite you is increasingly a lower-value outcome than appearing as a source within the Overview itself, even from a lower organic position. Content needs to be structured and authoritative enough not just to rank, but to be selected as a reference by Google’s generative systems.

Brands with established authority, strong domain reputation and recognisable brand presence are better positioned to benefit from this dynamic. AI systems favour citing sources they deem credible and trustworthy, which means brand building and authority development are now directly connected to AI Overview citation rates.

Strategic Takeaways For Marketers

The data demands immediate strategic adaptation. Brands optimising for traditional SEO metrics alone will miss the fundamental shift in search visibility and traffic distribution.

1. Audit Your Keyword Portfolio for AI Overview Exposure

Identify which keywords consistently trigger AI Overviews and quantify the CTR impact in your category. Google Search Console now surfaces AI Overview data—use it to forecast traffic accurately. High-AIO-exposure keywords may still be worth targeting, but only if you have a realistic path to citation within the Overview.

2. Create Content AI Cannot Replicate

Surface-level informational content faces the greatest risk. Focus on content that’s harder for AI to summarise:

  • Original research and proprietary data that AI cannot access elsewhere
  • Expert analysis providing unique perspective beyond factual summary
  • Comprehensive guides too detailed for AI to fully replicate
  • Brand-specific insights from your unique market position

Authority and credibility are now decisive factors in both traditional rankings and AI citation selection.

3. Measure What Matters Now

Traditional rankings and sessions don’t tell the complete story. Track new metrics:

  • AIO citation frequency: How often is your brand cited in AI Overviews?
  • AIO share of voice: Your citations vs competitors in your category
  • Impression trends: Growing impressions with stable clicks may signal strengthening position
  • Citation prominence: Placement within AI Overviews matters

Brands with declining clicks but increasing citations may actually be strengthening their market position as AI Overviews expand.

4. Integrate Paid Search Strategy

For brands in high-AIO categories where organic clicks are contracting, paid search becomes critical. Cited brands receive 91% more paid clicks, suggesting organic and paid visibility create compounding effects. Budget allocation should reflect your keyword portfolio’s specific AI Overview exposure.

Conclusions

Google’s dominance in the AI search race is now clearly supported by data. For marketers who feared a fragmented future with multiple AI platforms competing for attention, this provides structural clarity. The search market is consolidating around Google’s AI-enhanced platform, not fragmenting.

However, Google winning does not restore the search ecosystem that existed two years ago. The platform retains users and generates answers but distributes far fewer clicks to publishers and brands in the process. This is a fundamental shift, not a temporary disruption.

The brands that will navigate this successfully are those that adapt their content strategies towards depth, authority and citation-worthiness, update their measurement frameworks to reflect AI Overview visibility and treat organic and paid visibility as complementary priorities. For SEO professionals, the message is clear: ranking is no longer enough. Citation is the new currency of organic search visibility.
